Why your category pack and field deck disagree

HQ dashboards love clean fiscal calendars; stores live in promo weeks, weather shocks, and partial deliveries. When the category pack uses shipped volume while the field deck references scanned demand, both teams look foolish in the same meeting.
We start with a metric dictionary everyone signs—not a hundred-slide governance deck, but a one-page table with owners. Then we overlay two visual slices: fiscal YOY and promo-adjusted windows. Finally, we publish an explicit rule for how e-commerce returns are treated so digital teams stop improvising footnotes.
Once those anchors exist, disagreements shrink to explainable deltas instead of tribal arguments. Clients tell us the dictionary alone saves days each month, even before fancy modelling.
